Next dumb question.   How hard is it to fit a Warpengine 4040 into an A3000D?  Does it require massive case hacks?  Is it worth it or should I hold out for a 3040 that will fit?

I had one years back.  If memory serves, you either have to disable the card's onboard SCSI as it triggers a bug on the 3000's motherboard, or run an optional line from one part of the Amiga 3000 board to a jumper or pad on the card.

It does work on the 3000D, but both the RAM in the sockets and the fan on the heat sink have to be as short as you can find,, and even then you may run a small risk of bumping up against the steel chassis that hold the disk drives.  It's really fast.  About as fast as it gets without a 68060 or PPC board.
